You want to help them feel empowered in making things better. You want to discourage pointless bitching that doesn\u2019t accomplish anything. You want to say something really pithy that can be found on a plaque at Hobby Lobby and hung in your office. And so when your junior creative leans into your office and says, \u201cHey, I have a problem,\u201d you lean back in your chair and sagely tell them:<\/p>\n\n\n\n<p><strong>\u201cDon\u2019t bring me problems, bring me solutions.\u201d<\/strong><\/p>\n\n\n\n<p>\u2026 Yeah, stop doing that.<\/p>\n\n\n\n<p>I know you mean well. (Okay, I\u2019m giving you the benefit of the doubt that you mean well.) You\u2019re not <em>trying<\/em> to make your employees feel like you don\u2019t care about their needs. You\u2019re not <em>trying<\/em> to make them think you\u2019re lazy and don\u2019t want to do any work to help them. You\u2019re not <em>trying<\/em> to send the message that their actual, real workplace concerns are on the same level to you as pissy little complaints about uncomfy chairs or something. Regardless, that\u2019s what you\u2019re doing. You open your mouth to say, \u201cDon\u2019t bring me problems, bring me solutions,\u201d but here\u2019s what comes out:<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">\u201cI\u2019m not terribly concerned about the overall health of my department.\u201d<\/h2>\n\n\n\n<p>If you see a fire and can yell, \u201cGrab the fire extinguisher from under the sink!\u201d that&#8217;s great. But if you see a fire and don\u2019t know where there\u2019s a fire extinguisher, or if there is a fire extinguisher, or you\u2019re kind of in a panic and can\u2019t articulate much more than \u201cHOLY SHIT, FIRE,\u201d that\u2019s still important information to impart. Your employees shouldn\u2019t feel discouraged from bringing important things to your attention just because they don\u2019t have a solution for them already in mind. The assembly line cut-off button at the Mercedes plant doesn\u2019t have a \u201cHit this button if you have a solution\u201d sign next to it \u2014 sometimes, hitting the button <em>is<\/em> the solution.&nbsp;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">\u201cI\u2019m only interested in the lower-hanging of solutional fruit.\u201d<\/h2>\n\n\n\n<p>If you\u2019re the boss and they\u2019re coming to you, chances are, you have more experience, knowledge, connections, and authority than they do. Their ability to solve their problem is limited, relative to yours, by the fact that there are probably some problem-solving options out there that they haven\u2019t yet been exposed to. They might be able to come to you with <em>good<\/em> solutions, but even better solutions \u2014 more effective, easier to execute, avoiding potential pitfalls your employee doesn\u2019t know enough to consider \u2014 could still be out there. Y\u2019know, if you put your heads together on it, instead of just telling them to do it themselves.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">\u201cIt\u2019s not important to me that your problems get solved.\u201d<\/h2>\n\n\n\n<p>It would be great if we all learned problem-solving skills in our early development, and theoretically, an adult in a professional environment has developed some. But not everyone has strong ones, and employees early in their career haven\u2019t had a chance to really hone theirs in a real-world setting. \u201cBring me solutions\u201d excludes people who aren\u2019t that good yet at finding solutions \u2014 even if they really want to. Even if they\u2019re willing to put a lot of work into it, if they\u2019re given a little bit of direction. <em>And<\/em> it tells them that you\u2019re not particularly invested in doing anything about that.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">\u201cIf I\u2019m the problem, I don\u2019t want to know about it.\u201d<\/h2>\n\n\n\n<p>It\u2019s hard enough to come to your boss with a problem. It\u2019s doubly hard when your problem is something your boss is doing. An employee who knows they\u2019re going to have to walk into their boss\u2019s office and say, \u201cHey, I have a solution, and it\u2019s that\u2026 you stop doing this thing\u201d is very likely to just keep their mouth shut instead.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">\u201cI might be kind of out of touch about what you do.\u201d<\/h2>\n\n\n\n<p>Yup. You\u2019re sending a message that you aren\u2019t 100-percent up on what they do, what they need, and what they\u2019re empowered to do, because unless you run a department full of slack-asses, chances are good your employee in need has already tried at least a couple of the things they feel empowered to do. And that last part is important, because regardless of what they <em>are<\/em> empowered to do, if they don\u2019t <em>feel<\/em> empowered to do it, it isn\u2019t going to make it into their solution set. <em>And<\/em> you\u2019re not going to find out your employee doesn\u2019t feel empowered to do something they\u2019re empowered to do \u2014 or that they\u2019re not actually empowered to do something they <em>should be<\/em> empowered to do \u2014 because they never came to you about it in the first place, because you told them not to.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Try this instead: \u201cI want you to come up with two possible solutions, even if they&#8217;re lousy, and then let\u2019s talk about it.\u201d<\/h2>\n\n\n\n<p>(See? As part of our regular workday, we sit down together and squish our brains together and open up and share and come up with ideas with the understanding that 1) we\u2019re each contributing something unique based on our own experience and perspective, and 2) the stuff we come up with together is almost always better than the stuff we come up with on our own.<\/p>\n\n\n\n<p>That kind of culture actually makes us better equipped than some of the more business-y types out there to solve workplace problems. Don\u2019t squander that by pivoting to some outdated advice that\u2019s been passed down through the generations totally unquestioned. Problem-solving is just another creative challenge, so have your employee concept a couple of solutions, making it clear from the beginning that they don\u2019t have be perfect or complete, and then <em>sit down with them to come up with something that\u2019s better than either of you would have come up with alone<\/em>.<\/p>\n\n\n\n<p>Yes, it takes more work than just having them walk into your office with a problem that\u2019s all but solved already. Congratulations. It\u2019s called being a manager. In exchange for doing that little bit of extra work, you get employees who trust you and feel comfortable coming to you with their vulnerabilities, more visibility into the health of your department when you\u2019re not in the room, and, oh yeah, SOLVED PROBLEMS. And sure, you\u2019re probably not going to find <em>I want you to come up with two possible solutions even if they&#8217;re lousy and then let\u2019s talk about it<\/em> on a plaque at Hobby Lobby, but I bet you can get a couple of your art directors to design one for you, now that they have time to do it and don\u2019t think you\u2019re a dick.
